Engine Hours Lie. The ECU Does Not.

The gauge says 610 hours. The computer inside the engine says 1,890, and it also knows how many times somebody buried the throttle past the rev limiter.

A wake boat came through the desk last spring showing 610 hours on the dash. Nice boat, clean, one owner, priced accordingly.

The ECU pull said 1,890.

Not necessarily fraud, as it happens. The dash cluster had been replaced in 2022 after a water intrusion, and the replacement started at zero. The seller genuinely believed the number he was quoting. But the boat was priced as a 610-hour boat and it was not one, and the difference was about $22,000.

How do you verify boat engine hours?

Have an authorised dealer connect a diagnostic tool to the engine's ECU and print the stored history. Yamaha uses YDIS, Yamaha Diagnostic System. Mercury uses CDS G3. Both read a counter held inside the engine control module that runs independently of anything on the dashboard.

Replace the gauge, disconnect the gauge, swap the whole helm — the ECU keeps counting. It is the only number worth negotiating against.

Cost is usually $120 to $300 per engine, twenty minutes of work, and it is frequently included at no extra charge if you are already paying for a mechanical survey.

The report tells you more than a total

This is what people miss. The hours figure is the headline; the useful information is underneath it.

Hours by RPM band. The ECU logs how long the engine spent in each rev range. Two engines with 1,200 hours are not the same engine if one spent 900 of them at 3,500 RPM cruising and the other spent 700 above 5,000.

Over-rev events. Every time the engine exceeded its limiter, usually with a count and sometimes a duration. On outboards this typically means the boat was run in following seas with the props ventilating, or somebody trimmed too far. A handful is normal. A few hundred is a story.

Maximum RPM recorded. Compared against the rated maximum, this tells you whether the boat has been propped correctly. An engine that never exceeded 4,800 on a 6,000 RPM rating has been over-propped and lugged for its whole life, which is worse for it than being run hard.

Fault codes, current and historical. Cleared codes often remain in the historical log. Overheat events are the ones to look for.

Cold starts and total fuel burned, on many modern engines. Fuel burned against hours gives you an average load factor, which is a cross-check on everything else.

What to do when the numbers disagree

They disagree more often than the market admits. A replaced cluster, a rewired helm, a second-hand engine fitted to a different boat — all produce a legitimate mismatch.

The correct response is not to walk away. It is to reprice.

  1. 01Get the ECU report in writing, with the engine serial number printed on it.
  2. 02Check the serial against the block. Physically. It is stamped on the transom bracket on most outboards.
  3. 03Ask the seller for the explanation and the invoice for whatever was replaced.
  4. 04Reprice against the ECU number, using the same guide you would have used anyway.
  5. 05If the seller will not permit a pull at all, that is your answer.

That last point is the practical test. An ECU pull is cheap, quick and non-invasive. A seller who declines one on a modern outboard has a reason, and it is not a good one.

Older engines and diesels

Modern common-rail diesels — Volvo Penta, Cummins, MAN, MTU — all store hours and fault history and can be read by a dealer with the right tool. Same principle, same value.

Older mechanical diesels have no computer at all, only a mechanical hour meter that can be replaced as easily as a gauge. There, verification falls back on three things:

  • Service records with hours noted at each interval, ideally from one yard.
  • Oil analysis, which will not give you hours but will tell you about wear metals, coolant intrusion and fuel dilution. At $35 to $60 per engine it is the best diagnostic value in boating.
  • A borescope through the injector ports to look at cylinder walls and piston crowns.

An old Perkins with a full service file and clean oil analysis is a better bet than a modern engine with a suspicious ECU report and no paperwork.

Why this is not standard practice

It should be. Buying a used car without a history check would strike most people as reckless, and the equivalent check on a $90,000 outboard package takes twenty minutes and costs less than a tank of fuel.

The reason it is not routine, I think, is that boat transactions inherited their customs from an era before engines had computers, and nobody updated the checklist. Brokers ask for maintenance records because that is what brokers have always asked for.

So ask for the pull. Every time, on every modern engine, before the survey rather than after — because if the numbers do not reconcile you have saved yourself the survey fee.
